ADLC · Agentic development lifecycle

How I work.

Every project runs on an agentic development lifecycle. I own the decisions, a crew of specialized AI agents works beside me at every stage, and everything we learn gets written down so anyone can pick up the work.

  • 01

    Right-sized process

Clear, small changes go straight to build. Vague or high-stakes ideas get full discovery and planning first.

  • 02

    Decisions made explicit

Assumptions are written down and challenged before they turn into specs or code.

  • 03

    Context that carries forward

Briefs, specs, and architecture flow from stage to stage, so nobody has to re-explain the project.

  • 04

    Agents assist, people decide

Agents bring analyst, product, architect, UX, dev, and QA perspectives. Judgment and sign-off stay with me and the stakeholders.

01 · Discover

Turn a vague idea into a clear problem and a business case.

Business ideas usually arrive vague. Before anyone commits budget, I turn them into a problem statement backed by evidence and numbers.

  • Interview stakeholders and the people who do the work every day
  • Observe the current process end to end and map where time, effort, and errors pile up
  • Analyze pain points and rank them by frequency, business impact, and cost
  • Compare build vs. buy: fit, time to value, data control, vendor lock-in, and integration effort
  • Calculate ROI and total cost of ownership: build, run, model and inference cost, maintenance, and change management
  • Write the value proposition: who benefits, what changes for them, and how we will measure it

02 · Design & Validate

Prove the solution fits before building it.

I explore options with my agent crew, shape the strongest one into a plan and a prototype, and let stakeholders test it before any code is written.

  • Brainstorm options in multi-agent sessions where each agent argues from its own role, then narrow to one direction
  • Plan the detailed structure: scope, user journeys, and the future-state workflow
  • Build a clickable prototype of the product and its key workflows
  • Walk stakeholders through the prototype, collect feedback, and iterate until the solution fits their real work

Gate

03 · Build the MVP

Turn the validated prototype into a working product with the tech team.

Engineers start from specs they can build against, not from a slide deck. I stay in the room from sprint planning to acceptance.

  • Turn the prototype into build-ready specs: architecture, functional requirements, non-functional requirements (security, privacy, latency, reliability, cost), and UI/UX
  • Break the PRD into epics and stories with clear acceptance criteria
  • Agree a detailed timeline and sprint plan with AI engineers, data science, DevOps, and dev teams
  • Run a readiness check so the PRD, UX, architecture, and stories all line up before sprint 1
  • Build in short sprints with code review and automated tests on every story

Gate

04 · Iterate

Improve every week, confirmed by the people who use it.

After launch the work keeps going. Every increment is confirmed with stakeholders before it becomes the new baseline.

  • Weekly meeting with stakeholders: demo progress, confirm priorities, agree on what comes next
  • Feed real usage data and feedback into the backlog and reprioritize
  • Handle big changes through a deliberate course correction instead of silent scope creep
  • Run a retrospective after each epic and carry the lessons into the next one
  • Send small, clear fixes through a fast lane that skips full planning

05 · Measure & Scale

Adoption, operating cost, and KPIs decide what happens next.

A launch only counts if people use it, it runs at a sustainable cost, and it moves the business numbers.

Adoption

Weekly active users, repeat usage, query volume, and self-service resolution rate.

Operating cost

Cost per query, cost per business unit, savings from model routing, and actual run cost against the TCO baseline.

Project KPIs

Higher employee performance, less operational effort, and faster decisions backed by precise, cited information.

Nothing lives in one person's head.

At every stage, agents write down what was decided and why. Together those notes become the project's knowledge base, so any teammate, new hire, or agent can pick up the work and keep going without interruption or a long hand-off.

  • No single point of failure
  • Faster onboarding
  • Traceable decisions

About me.

BackgroundI studied Software Engineering at Hoa Sen University and started as a Product Owner at VNG in 2019, growing to Lead Product Owner on fintech and public-service products like ZaloPay's e-wallet for HCMC public transport. Since then I've rebuilt e-commerce platforms at FPT Software, led AI-driven transformation at VNG, and now lead enterprise AI platforms at PNJ Group.

ApproachI start with the problem, not the model. I map workflows, listen to stakeholders, and decide whether AI is the right answer by weighing business value, data readiness, technical complexity, risk, and cost. Evaluation criteria and KPIs are defined before anything ships.

What I buildEnterprise AI platforms that make teams faster and safer: knowledge layers with verifiable citations, self-service tools for building and evaluating agents, and gateways that govern every model call. I work hands-on with an agentic development loop: brainstorm, plan, build, evaluate, learn.
